Episode 7: intereach AI Governance Deployment
This episode sets out a practical approach to mobilising AI governance across the organisation with a particular focus on Board engagement at intereach. Several concepts discussed in earlier blog episodes are re-examined here from an implementation perspective.

Key intereach AI Governance Themes

For intereach practical AI governance will involve both innovation enablement and risk management across three dimensions:
  • Channelling organic staff AI adoption,
  • Oversight of vendor-driven AI capabilities, and
  • Sponsoring strategic experimentation that builds organizational capability.
The intereach governance structure must address data privacy and breach prevention as the highest-risk exposure area, particularly where staff AI usage may inadvertently expose sensitive information through public AI tools. intereach board discussions should focus on articulating organisational risk appetite upfront—defining which AI risks are acceptable for capability building and which are not (see AI Prompt). As previously noted intereach AI governance must leverage existing risk frameworks rather than creating parallel structures that increase overhead without improving outcomes.

Essential AI Governance roles

  • It's recommended for intereach that initial AI governance accountability should rest with a single senior individual (half day a week) who has authority to plan and implement in more detail the intereach governance structure that would include:
  • Defining the detailed integration with existing governance structures.
  • Establishing a process for reviewing AI deployments
  • Board AI engagement and reporting (ongoing basis)
  • Sponsorship of AI experiments.
The governance lead will be immediately responsible for establishing a network of AI champions across intereach (see AI Prompt)—staff who:
  • Surface use cases,
  • Provide peer support, and
  • Act as governance liaisons, contributing 2-4 hours monthly with appropriate recognition and development opportunities.
The initial structure may evolve toward more dedicated resources or formal committees, but starting lean prevents committee paralysis and allows for faster organisational learning (a key requirement given the pace of AI technology change).

  • DONE: conduct a survey of current AI usage to understand potential exposure and staff capability gaps;
  • IN PROGRESS: assess vendor AI opportunities that may require immediate attention;
  • IN PROGRESS: establish basic usage guidelines through a simple one-page AI policy covering data protection boundaries; and
  • NOT STARTED: integrating AI as a standing item in existing risk committee meetings.
Things to DO NEXT (First 90 Days):
  • Deliver visible value e.g. approve AI tools, training resources, backlog of experimentation etc.
  • Build psychological safety culture (see AI Prompt) so staff surface AI usage rather than hiding it
Quick identification and mitigation of data privacy risks with current AI use must always take precedence over capability building, as breach prevention protects organizational reputation and builds board trust in the governance approach.
intereach AI Governance Path and Board Oversight
The longer term roadmap for AI at intereach should follow a 3 phased approach
  • Foundation (0-3mths): Establish accountability and baseline AI alignment.
  • Mobilisation (3-9mths): Begin sanctioned experiments, institute champion network, and commence systematic vendor assessment.
  • Formalisation (4-6mths): Scales successful experiments and decides whether lean governance remains appropriate or more focused commitment is required
Board oversight should include quarterly updates (5 minutes in risk committee) covering AI activity, risk register changes, and experiment outcomes, with escalation for incidents, vendor changes, or regulatory developments requiring board attention. Board progress reporting should show the linkages between AI initiatives and existing strategic objectives and as discussed use established risk assessment methodologies rather than introduce new/duplicate board oversight mechanisms.
A Final Word....The intereach AI experimentation program will play a key role in moving AI thinking from general concerns about technology risk to developing practical, measurable new capabilities within organizations. Experimentation must support organisational learning about what AI solutions will work at intereach and offer quantitative evidence to guide future investment.
